Picking and carting is one of the most practical ways to speed up a warehouse without adding people or automation. Instead of a picker walking the whole building for every order, they push a cart carrying several orders at once and collect for all of them in a single pass. It’s a simple idea that attacks the real bottleneck in most warehouses: not how fast people pick, but how far they walk between picks.
What is cart picking?
Cart picking, also called picking and carting or multi-order picking, uses a trolley divided into totes, with one tote per order. The picker follows a route through the warehouse and drops each item into the right tote as they go. Where single-order picking means one walk per order, cart picking might clear eight or twelve orders in the same trip. The items are then sorted and checked at a pack station.
It sits in the middle of the picking spectrum. It’s more efficient than single-order picking, simpler to run than full zone picking, and it doesn’t need the conveyors or sortation kit that automated systems demand. That makes it a natural fit for growing operations that have outgrown one-order-at-a-time picking but aren’t ready to invest in fixed automation.
Where cart picking works, and where it doesn’t
Cart picking earns its keep when you have a high volume of small, multi-line orders spread across the warehouse, which is the typical ecommerce and 3PL profile. It struggles with very large orders that fill a cart on their own, and with heavy or bulky items a trolley can’t carry. Like every method, it’s a fit for a particular order shape, not a universal answer.
The failure mode to watch is the sort at the end. Batch several orders onto one cart and you’ve moved the risk of mixing them from the aisle to the pack bench. Without a check at that point, one mis-sorted tote sends the wrong item to a customer, and you’ve traded walking time for returns. That’s why the method depends on verification, not just a trolley.
Making picking and carting actually pay off
The trolley is the easy part. The gains come from the system directing it well:
